The 3xP Pillars Explained: How Prime, Publish, and Profit Work Together for Fiction Authors

June 24, 202610 min read

Most author programs hand you tactics. A targeting strategy here. A launch checklist there. Some advice on cover design. And then you are left trying to figure out how any of it connects while the market keeps shifting underneath you.

The 3xP System is built differently. It is a complete operating system for a fiction author career, built around three pillars that work together rather than in isolation. Understanding what each pillar does and why the order matters is what separates authors who plateau from authors who compound their income year over year.

Author coach Rebecca Hamilton developed the 3xP framework over more than a decade of testing across hundreds of fiction authors in dozens of genres. The result is a system where every element reinforces every other element, and where the sequencing of implementation is just as important as the implementation itself.

Why Three Pillars and Not Just One Strategy

The reason most author marketing advice produces inconsistent results is that it treats individual tactics as standalone solutions. Run better ads. Write more books. Post more on social media. Each of those is presented as the answer, and none of them work reliably in isolation because they are all downstream of the same missing foundation.

The 3xP System addresses that by working on three levels simultaneously: strategy, publishing, and profitability. Prime builds the foundation. Publish triggers the algorithm and reader ecosystem. Profit scales everything through advertising. When all three are working together, the system compounds. When one is missing, the others underperform.

This is why why you have done everything right and your book sales still don't reflect it is such a common experience for authors who have tried multiple programs. They have been working on tactics without the strategy layer underneath, and without the ecosystem above, the tactics produce diminishing returns regardless of how well they are executed.

It is also the core argument behind what most author coaches won't tell you and why compartmentalized advice keeps authors stuck at the same income level no matter how hard they work.

Pillar One: Prime

Prime is the foundation everything else is built on. Before a single ad runs, before a launch is planned, before any promotion is considered, the Prime pillar gets the author's business operations, brand strategy, and catalog alignment into a position where scaling is actually possible.

What gets done inside Prime:

The first element is advanced market research using the Author Nebula Research Tool, which is exclusive to the program. This is where most authors discover that their target audience is not who they thought it was, even authors who have a clear picture of their genre and the tropes they write. Getting this wrong at the start is one of the most expensive mistakes in publishing, because everything downstream is built on it.

From there, an alignment strategy gets created to prepare the catalog for advertising. This is where book marketability is addressed, not by chasing fads or trends but by identifying the gap between what the right reader is looking for and what the product page is currently communicating.

For authors with existing catalogs, the Rapid Royalty Fix Strategy is implemented at this stage. This focuses on what can be optimized immediately and at no cost: categories, keywords, blurb revisions using the Blurb Factory, and formatting adjustments to ensure the book opens to the correct place in the preview. These are the changes that most authors skip in favor of bigger investments, but they consistently improve conversion rates before a dollar is spent on ads.

Prime also includes support for concept creation, series development, plotting, writing, blurb creation, cover design briefs, and author branding for authors who need or want it. The depth of support at this stage is what makes the rest of the system work, because the Prime pillar contains two proprietary trainings not available anywhere else that serve as the strategic foundation for everything that follows.

Pillar Two: Publish

The Publish pillar is where Amazon's algorithm gets programmed to recommend books to more readers, and more importantly, the right readers.

This is one of the most misunderstood areas of indie publishing. When the self-publishing revolution began, many authors and publishers made the mistake of applying brick-and-mortar launch logic to online publishing. The result was poor performance and poor sustainability. The issue was not the market. It was that they were working against the algorithm instead of with it.

The Publish pillar corrects that by building launches that are designed to send the right signals to Amazon's system from day one.

What gets done inside Publish:

Advanced metadata, category, and keyword strategies for enhanced organic visibility are implemented at this stage. Reader psychology is applied to metadata to align it with how buyers actually search and discover books, rather than with what seems logical to the author. This is the mechanism behind how book launches actually trigger Amazon's algorithm and why authors who launch without this foundation consistently leave organic visibility on the table.

ARC team development is another core element of this pillar. Getting up to 500 reviews at launch is not accidental. It is a structured process that requires preparation months before the release date. The book launch checklist covers the sequence of what needs to happen and when, and it is one of the most common areas where authors who come to the program have been making timing errors that cost them the 90-day algorithm window.

The Series and Catalog Ecosystem is built during this pillar. This is the infrastructure that makes front list sell backlist and backlist sell front list without requiring continuous promotion of every individual title. When built correctly, new releases lift the entire catalog and the catalog lifts new releases, which is the foundation of the multiplication effect that separates authors who scale from authors who plateau.

Launch support inside the Publish pillar is daily for 60 days, which allows for real-time pivots based on what the data is showing. This level of feedback is what allows the program to control the algorithm rather than just respond to it.

The Publish pillar also covers audiobook, translation, and film deal support, whether through traditional publishing contracts, self-production, or optioning.

Pillar Three: Profit

The Profit pillar is where the Synergistic Ad Targeting strategy gets activated and the limitless scaling that Prime and Publish primed the system for gets turned on.

This is where most author programs start, and why most author programs produce inconsistent results. Ads running on top of a product and catalog that have not been through the Prime and Publish pillars are ads without a foundation. They can produce short-term results but they cannot compound, they cannot scale sustainably, and they cannot produce the kind of passive royalty income that makes a fiction career genuinely scalable.

When the first two pillars are in place, the Profit pillar changes what ads can do. Instead of returning $1.20 to $2 for every $1 spent, which is what most authors experience, the system creates conditions where $8 or more can be earned for every $1 spent in advertising. That is not a promise of a specific number. It is a description of what changes when Lifetime Reader Value is high, sell through is strong, and the catalog ecosystem is working underneath the ads.

What gets done inside Profit:

Advanced ad creation including Synergistic Ad Targeting, Alignment Ads, and Super Ads. Ad copy optimization. A Facebook Ad Audience Generator tool. A Cost Per Click Estimator tool. A Series Profitability Predictor tool. Creative testing frameworks. An Advanced AMS Attribution Link Performance Calculator. A Scaling ROI Calculator. Weekly advertising feedback and monthly deep-dive profit evaluations. Live ad campaign reviews across Facebook, Amazon, and BookBub.

The reason this level of tooling exists is that selling books through Facebook ads requires a completely different approach than selling any other product. Scaling Facebook ads produces ROI drops that most authors misread as the ads failing, when the actual issue is that the competitive bidding environment changes as spend increases. How book ad metrics actually work covers exactly how to read that data correctly, and the tools inside the Profit pillar automate much of the calculation so authors are making decisions based on net profit rather than surface metrics.

The Profit pillar also addresses why most authors think their Facebook ads are broken when the ads are actually doing exactly what they are designed to do. The problem is almost never the ad itself. It is something else in the system, and the Profit pillar is built to identify exactly where in the metrics chain the issue is occurring and fix it.

Ad management inside this pillar is designed to cover even large catalogs in an hour per week or less.

Why the Order of the Pillars Matters

Prime before Publish before Profit is not arbitrary. Each pillar is designed to create the conditions the next one needs to work.

Running ads without the Prime pillar in place means sending traffic to a product that has not been aligned with the right reader. Running ads without the Publish pillar in place means the catalog ecosystem is not set up to retain the readers the ads bring in. Both of those situations produce the experience most authors describe when they say ads don't work: traffic that doesn't convert, or converts but doesn't stick.

The sequence also determines what gets fixed when something is not performing. The author blind spot that keeps most authors stuck is almost always located in an earlier pillar than where they are looking for the problem. An author troubleshooting their ads is often actually looking at a market research problem, a product alignment problem, or a catalog ecosystem problem that the Profit pillar is just making visible.

This is also why stopping following bad book marketing advice is not enough on its own. Removing the bad advice creates space, but the 3xP framework is what fills that space with something that actually compounds.

What Strategy Stacking Produces

When all three pillars are working together, Rebecca calls the result Strategy Stacking. Here is what that looks like in practice:

Combining Prime with Publish produces less investment for a higher result, because the alignment work done in Prime makes every launch element in Publish more effective.

Stacking Publish with Profit produces income multiplication, because the catalog ecosystem built in Publish increases the Lifetime Reader Value of every reader the ads bring in through Profit.

Pairing Prime with Profit produces higher ad conversion rates and higher sell through rates, because the alignment and market research work done in Prime ensures the ads are reaching the right reader and the product is converting them correctly.

When all three stack together, the Reader Cloning System activates in full. Readers brought in through ads stay in the ecosystem, buy more books, and generate organic referrals and algorithm signals that bring in more readers without additional ad spend. This is the mechanism behind authors in the program reaching seven figures, and behind why author marketing that actually scales looks so different from what most authors are doing.
